The Challenge
Growth had outrun the tools. It cost them in three places.
- Nobody owned the lead. Ads, WhatsApp and the website each dropped enquiries into a different inbox. No assignment, no ownership, no clock running. As volume went up, reply times went down, and the team had no way of knowing which leads had gone cold.
- No one place to look up a customer. The payment sat in one tool. The order sat in another. The conversation sat in a third. A salesperson answering a call could not tell you whether that customer had already paid.
- Stock in eight places, visible in none. Every outlet and franchise held its own inventory. Head office had no live view of any of it. Reordering was a guess, and franchise sales were reconciled by memory at the end of the month.
What We Built
Two Zoho apps, and integration work only where the existing tools had to reach them. That was the whole build. Zoho CRM and Zoho Inventory carry the operation. The custom code is the part that made five tools behave like one.
Every lead gets an owner in seconds
- Leads from the website, Meta ads and WhatsApp land in the CRM automatically, tagged by where they came from.
- Round-robin assignment with an instant alert to the salesperson. No lead sits unclaimed.
- A WhatsApp message goes out the moment a lead arrives, so the customer hears something back before a human is free. This one change did more for reply times than anything else we built.
Payments that match themselves to the customer
- Razorpay payments match to the customer record by email and mark the deal Paid.
- A paid website order creates the contact, the account and the deal with the data already filled in. Nobody re-types anything.
One stock system for all eight locations
- One item master, with stock counted warehouse by warehouse across HQ, the owned outlets and the franchises.
- Reorder alerts by email when a line hits its threshold.
- The full purchase run, PO, receipt, bill and payment, with stock updating itself at each step.
- Stock transfers controlled from head office. Franchise sales now go through invoicing, an online payment link, automatic status updates and a daily stock adjustment, so consumption is a number rather than an argument.
The wiring

Why It Worked
Three weeks, not a year. That was the whole decision.
Most retail CRM projects stall because someone tries to fix everything at once: sales, stock, accounts, HR, the website. Eighteen months later nobody is using any of it. We picked the two places money was actually leaking, put those on Zoho, and connected the tools the brand already paid for. Nothing else.
The storefront stayed on Shopify. Payments stayed on Razorpay. The ad accounts did not move. Custom code went into four integration points and nowhere else, because every line of custom work you write is a line somebody has to maintain. That is what kept the build cheap, and it is why the team was still using it a month later.
Frequently asked questions
Does Zoho Inventory really handle multiple warehouses and franchise stores?
It does. Stock is counted warehouse by warehouse, transfers between them are a standard flow, and with some configuration you can run franchise sales and daily adjustments through the same system. Head office ends up with one view instead of eight spreadsheets.
Can leads from Facebook, Instagram and WhatsApp come into Zoho CRM on their own?
They can. Meta lead forms and WhatsApp conversations push straight into the CRM, tagged by source, and assignment rules decide who gets them. You can fire an automatic WhatsApp acknowledgement on arrival, which is usually the cheapest improvement available to a retail team.
We sell on Shopify. Do we have to move off it?
No, and you shouldn't. Shopify stays the storefront. Orders and payments flow into Zoho through webhooks, so customers, deals and stock stay in step behind the scenes. Replacing a working storefront is the most expensive mistake a brand can make at this stage.
Can Razorpay payments update the CRM automatically?
Yes. The payment matches to the customer record, marks the deal paid, and for website orders converts the lead into a contact, account and deal with no manual entry.
How long does a Zoho CRM and Inventory build take for a retail business?
For a scope like this one, two apps and a handful of integrations, about three weeks from kick-off to go-live and training. If somebody quotes you six months for this, ask them what else they are putting in.
Is Zoho only worth it for large companies?
The opposite. Growing brands get more out of it, because you start with the two or three apps you need and add Books, Desk or Analytics later without changing platform. Large enterprises usually arrive with a system they can't leave.
Do we need custom development, or is Zoho enough on its own?
Zoho handles the standard work as shipped. You need custom development in two situations: when your existing tools have to talk to it, and when a workflow is specific to how your business actually operates. Everything beyond those two is usually somebody padding a quote.
